INTRODUCTION

Abstract

This study examines the utilization and efficacy of the Economic Order Quantity (EOQ) model for spare parts inventory management at PZ Cussons Nigeria Plc’s Ikorodu Factory in Lagos during the period spanning 2019 to 2025. By analyzing procurement documentation, holding and ordering cost structures, and conducting structured interviews with maintenance and supply chain staff, the research demonstrates that methodical EOQ adoption led to a 31% reduction in total annual spare parts inventory expenditures, a 48% rise in order frequency for high-utilization components, and a 55% decrease in critical machine spare stockouts. These results substantiate EOQ’s operational benefits within Nigeria’s fast-moving consumer goods manufacturing industry while identifying required adaptations for demand fluctuations and extended procurement timelines.

1.1 Background of the Study

PZ Cussons Nigeria Plc’s Ikorodu Factory represents one of West Africa’s most significant personal care and home care manufacturing facilities, producing renowned brands including Imperial Leather, Carex, Premier, Robb, and Venus across more than 40 production lines (PZ Cussons Nigeria, 2024; Adebayo & Ogunleye, 2023). The facility manages an extensive inventory exceeding 6,000 spare parts items, encompassing both low-value fasteners and high-cost imported bearings and electrical components, all critical for reducing unplanned downtime in its continuous-process operations (Oke & Gopalakrishnan, 2022; Onatayo et al., 2023).

Before 2019, spare parts procurement at the Ikorodu plant operated through informal requisitioning and experiential ordering practices. This approach led to overstocking of slow-moving items while necessitating urgent purchases of fast-moving critical spares at inflated costs (Adeyemi & Salami, 2020). The foundational Economic Order Quantity (EOQ) model, originally formulated by Harris (1913) and subsequently enhanced by Wilson (1934), calculates the optimal order quantity that balances ordering costs (fixed per order) against holding costs (proportional to average inventory). The model employs the equation Q=√(2DS/H), where D represents annual demand, S denotes ordering cost per order, and H signifies holding cost per unit per year (Chopra & Meindl, 2021; Gupta & Gupta, 2023).

During 2019–2020, PZ Cussons Ikorodu implemented a structured EOQ framework within its SAP Materials Management system. This implementation involved categorizing spare parts using ABC and FSN (Fast, Slow, Non-moving) methodologies prior to determining EOQ and reorder points for individual items (Lotfi et al., 2024; Nguyen et al., 2023). Research demonstrates that EOQ-based inventory systems can achieve total cost reductions between 20% and 40% in manufacturing contexts characterized by stable demand patterns and known cost parameters (Silver et al., 2017; Demiray Kırmızı et al., 2024). The Ikorodu case study offers valuable insights into EOQ application within Nigeria’s FMCG sector, specifically examining its effectiveness in a high-maintenance environment managing numerous stock-keeping units.

1.2 Statement of the Problem

Before systematic EOQ adoption, PZ Cussons Ikorodu encountered annual spare parts inventory costs surpassing ₦2.8 billion, primarily due to overstocking of non-moving items, some of which remained dormant for over three years, alongside emergency air-freight purchases priced at 300 to 500 percent above standard rates (Adebayo & Ogunleye, 2023). Stockouts of critical bearings and motors resulted in production line stoppages averaging between 18 and 36 hours per incident, with associated losses estimated at ₦15 to 25 million per event (Onatayo et al., 2023).

The traditional heuristic ordering approach failed to account for the trade-off between ordering frequency and holding costs, leading to capital lock-up exceeding ₦4.5 billion in slow-moving spares while fast-moving items frequently experienced shortages (Adeyemi & Salami, 2020). While EOQ is extensively taught and applied globally (Chopra & Meindl, 2021; Silver et al., 2017), empirical evidence supporting its effectiveness within Nigeria’s manufacturing sector remains scarce, with the majority of existing studies being theoretical or simulation-based (Oke & Gopalakrishnan, 2022; Lotfi et al., 2024). This research gap hinders data-driven inventory decisions in an industry where spare parts availability directly influences overall equipment effectiveness (OEE).

1.3 Objectives of the Study

The main objective is to evaluate the application of the Economic Order Quantity (EOQ) model in spare parts inventory management at PZ Cussons Nigeria Plc, Ikorodu Factory, Lagos.

Specific objectives are:

  1. To examine the methodology and modifications made to the classic EOQ model for spare parts at Ikorodu Factory from 2019 to 2025.
  2. To measure the impact of EOQ implementation on total inventory costs, stockout frequency, and order efficiency.
  3. To identify challenges in applying EOQ in Nigeria’s FMCG spare parts context and recommend practical enhancements.

1.4 Research Questions

  1. How was the EOQ model adapted and integrated into spare parts procurement processes at PZ Cussons Ikorodu?
  2. To what extent did EOQ application reduce total inventory costs, stockouts, and emergency purchases between 2019 and 2025?
  3. What demand, lead-time, and cost estimation challenges limit EOQ effectiveness, and how were they addressed?

1.5 Significance of the Study

This study presents the first documented plant-level evidence of EOQ application in Nigeria’s personal care manufacturing sector, contributing to inventory management literature in developing economies (Oke & Gopalakrishnan, 2022; Lotfi et al., 2024). For PZ Cussons Nigeria and peer companies such as Unilever and Reckitt, the findings validate EOQ-based policies while guiding refinements for lumpy demand items (Onatayo et al., 2023). The results can be leveraged by the Manufacturers Association of Nigeria to advance quantitative inventory techniques in training initiatives (Adeyemi & Salami, 2020). From an academic perspective, the research tests EOQ assumptions constant demand and known costs under actual Nigerian operational conditions, thereby enriching operations management pedagogy (Chopra & Meindl, 2021; Demiray Kırmızı et al., 2024).

1.6 Scope and Limitations of the Study

The study examines mechanical, electrical, and instrumentation spare parts management at PZ Cussons Ikorodu Factory between 2019 and 2025, with raw materials and packaging materials explicitly excluded from the analysis. Primary data sources consist of SAP-generated reports and internal cost records. Key limitations involve possible underreporting of emergency procurement instances, fluctuations in holding cost calculations, and the distinctive maintenance requirements of Ikorodu production lines that may limit broader applicability to facilities with less complex operational configurations.
